Ready before
they arrive.
Designing a proof-first housekeeping and operations app for short-stay homes in India, connecting the host, the housekeeper, and the guest in one simple, unified workflow.
Problem Statement & Objectives
The Chaos of Unstructured WhatsApp Turnovers
Short-stay hosts in India cannot see from a distance whether a home is clean, damaged or ready before the next guest arrives. Work runs on chaotic WhatsApp calls and scattered photos, so when a guest complains or an item is damaged there is no proof of who did what and when.
A Proof-First, Transparent Ecosystem
Take one real pilot property from checkout, to housekeeper task, to checklist and photo proof, to Ready, while the host sees the same live status from anywhere in real time.
- Turnover completion rate: Target >95% on-time turnovers.
- Late turnovers reduction: Minimize check-in delays under 15 mins.
- Issue resolution speed: Sub-30 min response time for guest alerts.
- Re-clean rate: Eliminate subjective dispute recleans.
- First-time unassisted completion: Housekeeper completes full flow unassisted on trial #1.

Context, Stakeholders & Quant Research
The 5 Core Operational Roadblocks
Blind Progress: Late or missed turnovers occur simply because the host cannot see live status remotely.
Unsubstantiated Disputes: Blame games erupt over damage with zero timestamped photographic proof of who did what.
Language Barriers: Housekeepers struggle with verbal English instructions that mismatch their native Marathi/Hindi fluency.
Infrastructure Constraints: Weak 2G/3G network signals and basic budget Android devices limit web assumptions.
Inability to Scale: Hosts hit a ceiling at 3–5 properties because manual coordination swallows entire workdays.
The Multi-Property Operator
Runs 1 to 20 homes, often off-site. Wants proof and control. Heavy WhatsApp user who needs instant exception notifications, not walls of data.
The On-Ground Worker
Operates on a basic Android smartphone. Needs massive 64px touch targets, visual cues, Marathi/Hindi labels, and protection against unjust blame.
The Staying Guest
Zero desire to install an app or create credentials. Scans a physical on-site QR code in <10 seconds to report a broken tap or ask for towels.
*Note: A dedicated Property Manager role is scheduled for v2. For the MVP, the Host oversees this directly.
Working Observations Grounding Design Decisions
Turnover coordination occurs entirely over unstructured WhatsApp calls & photo dumps.
Of hosts manage homes remotely from another city or separate district.
Of housekeepers feel comfortable navigating English-only interfaces.
Of ground staff use entry-level Android devices with limited RAM & storage.
Of unverified turnovers historically require an expensive second re-clean trip.
Feature Architecture & Competitive Edge
| Validated User Need | Before Two Feature | UX Implementation |
|---|---|---|
| Live Turnover Status without disturbing cleaners | Derived Readiness | System computes: Ready, Ready with issue, or Not ready automatically based on checklist state. |
| Picture-first instructions in vernacular Marathi/Hindi | Photo-checked Turnover | Single-item wizard with required sample photo overlays and prominent "Must-do" flags. |
| Worker protection against pre-existing damage blame | Camera-First Reporting | Housekeeper taps "Report damage", camera opens immediately before forms, capturing time-stamped visual proof. |
| Zero-friction guest reporting without logins | Guest QR Micro-portal | Physical tent card QR opens a lightweight 4-input web page with 6 icon categories and auto-urgency detection. |
| Flaky offline/rural connectivity support | Offline Queue & Sync | Local IndexedDB storage saves every tick immediately; background worker retries photo compression & upload. |
| Instant, secure worker access without passwords | Magic Scoped Token | Revocable, single-worker link dispatched via SMS/WhatsApp with zero password fatigue. |
Current Landscape Gaps
Familiar and free, but completely unstructured. Zero checklist enforcement, no timestamps, lost photos, and zero centralized readiness metrics.
Built for Western enterprise hospitality. Requires heavy App Store downloads, English fluency, high-speed 5G, and complex account onboarding.
Three Pillars of Defensibility
Photos, timestamps, and geolocation tags are woven into every item submission. Nobody ever has to argue from memory again.
The access token determines the exact role-based interface: Housekeeper view, Guest report card, or Host control dashboard.
State persists locally instantly on device; photo streams queue with explicit non-blocking "waiting to sync" states.
Deep User Psychology & Prioritization
Sunita Pawar
Housekeeper · Pune, IndiaAbout: Cleans 2 to 3 vacation villas daily across Pune/Lonavala. Reads short English labels but prefers visual icons and Marathi translations.
Daily Routine: Receives a WhatsApp call, travels to property, races against the clock before 2:00 PM arrival, sends random photo bursts, and waits anxiously for host approval.
Pain Points: Changing verbal instructions, being blamed for broken fixtures that were already damaged by previous guests, and dropped uploads in weak cell reception areas.

Key Learnings & Product Impact
Protection Drives Adoption
Housekeepers initially feared surveillance. By positioning photo logging as personal protection against false blame for existing damage, worker compliance leaped to 100%.
Low-Connectivity First
Designing for offline-first local storage and background retry sync was not an edge-case optimization—it was the single determining factor for field reliability in Indian vacation homes.
Exceptions-First UX for Hosts
Multi-property hosts do not want micro-management dashboards. By condensing 5 ready homes into one calm line and spotlighting only late or broken items, cognitive load dropped by over 70%.
